10 painful lessons from hiring the hard way — and the smarter path we’ve found.
Hiring is hard. We’ve made enough mistakes to prove it.
If you’re currently hiring here are 10 things we wish we’d understood earlier. And why they’ve led us to think very differently about how we build teams today.
1. Hiring for potential doesn’t always deliver
We’ve hired people based on what we hoped they’d grow into, rather than what we actually needed them to do right now. Sometimes it worked. Mostly, it didn’t.
Lesson: Businesses move faster than people grow and learn. If you need delivery now, hiring someone who might be ready in six months is going to create a lag. And you’ll feel it.
2. Overpaying doesn’t guarantee performance
When we started, we needed to overpay for talent. And we’ve made this mistake many times. Yes – it gets quality CVs into our inbox but when salary expectations outpace delivery, frustration builds fast.
Lesson: It’s not on them – it’s on us. We set the expectation. We absorbed the risk. And we made it harder to course-correct when things didn’t work out.
3. Most people need more support than you think
The rare hire who lands and starts delivering immediately? Gold dust. But most people – even very capable ones – need clarity, context, onboarding and support.
Lesson: If you can’t offer that support (and in a fast-moving business, often you can’t), you’re setting everyone up to fail.
4. Proactive doesn’t mean independent
We’ve met brilliant, enthusiastic people who still needed a clear roadmap. In a smaller business, that can be a blocker.
Lesson: What we really needed was initiative. People who spot what’s missing and just get on with it. Not people waiting for instruction.
5. Culture fit over CV fit
We’ve learned that if someone turns up to the first interview not knowing who we are or what we do, it usually doesn’t work out.
Lesson: If you’re a purpose-led business, you need people who get your mission – not just interested in your job spec.
6. Curious generalists outperform rigid specialists
Some of our most successful hires have been open-minded generalists – people who read across disciplines, adapt fast and get stuck in. Ironically, those with the most narrowly defined skills often struggled without structure.
Lesson: Versatility and curiosity is underrated.
7. Confusing busyness with value
We hired people to “get stuff off our plate”. But unless they have clarity (either provided by you or they can provide themselves) you’re creating more work – not better outcomes.
Lesson: Clarity beats effort. Always.
8. Underestimating the cost of management
Hiring is rarely a time-saver in the short term. We didn’t factor in how much time it takes to recruit, get someone up to speed, aligned and successful.
Lesson: When you’re already stretched, that time doesn’t exist and the new hire suffers for it.
9. Not being robust enough
We’ve compromised too much in recruitment – hoping someone would “grow into it”. And when it didn’t work out, we were slow to act.
Lesson: We knew deep down. But we waited. And paid the price in time, energy and morale.
10. Hiring for the role, not the stage of business
The stage of your business is key to the support that you need. And this will change over time. What suits you now, may not suit you in 6 months or 2 years time. Someone who thrived in a big company may flounder in the messiness of startup life. Someone who loved start up life may not be able to support a scale up business.
Lesson: Hiring for where you are not just what you need makes all the difference.
